Default Settings: Why Personality Runs Underneath Performance
Two people join the same organisation on the same day. Same manager, same access to development, same hours in the building. Two athletes enter the same academy in the same intake, with comparable physical testing numbers and the same coaching staff. Five years later, in both cases, one has compounded, and the other has plateaued. The explanations people reach for are talent, opportunity, timing. What tends to get skipped is the layer running underneath all of those, the set of default responses that shaped how each person handled ten thousand small forks in the road: whether to prepare or wing it, whether to do the unglamorous session nobody is watching, whether to raise the objection or let it go, whether to sit with the setback or start the postmortem.
Personality is that layer. Treated as a label, it explains nothing, and treated as a destiny, it is simply wrong, but as a measurement it remains the most stable individual difference we have, and it keeps surfacing in every performance domain anyone has bothered to study. The neuroscience gives that finding a plausible physical anchor. Colin DeYoung and colleagues predicted, in advance, which brain regions should track which traits based on the psychological function each trait is thought to serve, giving more credence to the physical reality of personality. Tena Vukasović and Denis Bratko pooled 62 independent effect sizes from behaviour genetic studies covering more than 100,000 participants and put the average heritability of personality at around .40, meaning roughly forty percent of the variation between people traces to genetic differences. The rest is environment, and almost none of it is the shared family environment. Being raised in the same house does not make siblings similar in personality.
Whatever the mechanism is, it operates at the level of the individual, and runs underneath how we act and react to a range of performance contexts, like our preferences for structure, accountability, teamwork, and how we deal with stress. Personality is what makes each person unique, and it is measurable and gives us insights into how we can elevate our performance and stave off dips.
Structure, effort, and the follow-through problem
Conscientiousness is the trait that governs your relationship with structure, routine, sustained effort, responsibility and accountability, and it is the most thoroughly studied noncognitive predictor of performance we have. High scorers plan, restrain impulses, keep commitments and finish things. The Wilmot and Ones synthesis groups its effects into goal-directed motivation and behavioural restraint, and both of those are exactly what you would want in someone you are relying on.
In sport, the trait shows up first in the training log rather than in competition. Mark Allen, Iain Greenlees and Marc Jones, reviewing the personality literature across organised sport, tie conscientiousness to adherence to training routines and to the pursuit of performance goals, which is the mechanism by which it eventually reaches the scoreboard. Nobody watches the after-hours training session; athletes simply turn up and do the unseen work. The conscientious athlete does it anyway, and four years of Tuesdays is a physical advantage ends up looking like talent by the time anyone is measuring.
The interesting part of their finding is where it stops working. Conscientiousness predicts performance less well in high-complexity situations than in low- and moderate-complexity ones. Diligence, rule-following and restraint pay off best when the environment is predictable enough that the correct behaviour is knowable in advance. In ambiguous work, where the task is figuring out what the task is, the conscientious default of executing the plan properly starts to compete with the requirement to abandon the plan. This is one of the more useful things the literature has to say to senior people, because it means the trait that got you promoted is not automatically the trait that will carry the next role.
The same boundary exists in sport, drawn along a different line. A closed-skill discipline with a fixed environment, the rowing ergometer, the weight room, the driving range, rewards conscientiousness almost without limit, because the correct behaviour is knowable in advance and the only variable is whether you execute it. Open, chaotic play punishes rigid adherence to the plan in the same way complex work does. Athletes who are exceptional trainers and ordinary competitors are often running into precisely this: the tendency that keeps them coming to the training room isn’t the same mechanism that helps them outflank an opponent or successfully read a chip shot from an unprepared area of the green.
You’ve probably head terms like ‘grit’ thrown around as a label which can fit. But deeper research shows it’s just a popular rebranding of a rigorous personality science term. Marcus Credé, Michael Tynan and Peter Harms meta-analysed 584 effect sizes from 88 independent samples covering 66,807 people and found that grit, as measured and marketed, does not hold together as a concept. It correlates very strongly with conscientiousness, and relates only moderately to performance and retention. The perseverance-of-effort part of ‘grit’ does almost all the predictive work; the passion part contributes little. Their conclusion was blunt about trying to improve grit: it’ll lead to minuscule benefits, if any. If you want the outcome grit promises, the evidence points back toward conscientiousness, and specifically toward the sustained-effort component of it.
Dressing rooms and leadership offsites have absorbed grit faster than almost any other construct of the last two decades, which makes the deflation worth taking seriously in both places. The half of grit that predicts, keeping effort up when it stops being enjoyable, is trainable through structure. The half that does not predict, staying loyal to a single long-term passion, is the half most often used to question an athlete's commitment when they show interest in something outside their sport.
For anyone who scores low, the practical move is not to attempt a personality transplant. It is to develop sustainable strategies that leverage your existing strengths. The mechanism of conscientiousness functions by removing decisions from the moment, as a tendency towards a plan, accountability, etc. Someone low in conscientiousness who builds structural commitments by desiring to help others, express their individuality, or keep their stress levels lower gets a meaningful share of the same output. The key is to find other strategic levers in someone’s personality and use them as a framing for the desired behaviour. This is why squad training works for athletes who cannot self-direct and why standing meetings work for managers who cannot self-organise. The trait and the system produce overlapping behaviour, and the environment does not know which one it is dealing with.
How you decide when nobody tells you what to do
Decision-making is where personality gets the most room to operate, and there is good evidence for exactly why. Timothy Judge and Cindy Zapata coded occupationally homogeneous jobs for their contextual properties and tested how that changed the personality-performance link. All five traits predicted performance more strongly in ambiguous contexts. They also found trait activation effects that were specific to each trait: extraversion predicted better where the job made social demands, openness predicted better where innovation was required, and agreeableness was less positively related to performance in competitive contexts.
The implication runs against a common intuition. People often assume personality matters most for junior roles where behaviour is raw and unpolished. The opposite is closer to the truth. Discretion amplifies disposition. A junior analyst working to a defined process expresses less of their personality in their output than a chief executive choosing which market to enter, because the analyst's situation is well-defined and the executive's is extremely open-ended. The higher you go and the more autonomy you have, the more your results are a readout of your traits. This is similar in sports, too.
Sport contains both kinds of situation inside a single contest, which makes it the clearest illustration available. A called set play is not ambiguous: the structure specifies the behaviour and personality has almost nowhere to express itself. The moment the play breaks down, the situation collapses into ambiguity, and the athlete's personality tendencies have more room to play. Some sports are ambiguous from start to finish. In golf, the player makes every decision: club, line, risk, and pace, with only a caddy to bounce ideas from. That autonomy is precisely why disposition shows up so legibly in the scorecard, and why the same player can look like two different competitors depending on whether the round is going to plan.
Risk tolerance is the part of decision-making people most often assume they can infer from a personality profile, and the evidence says they cannot. Scott Highhouse, Yi Wang and Don Zhang meta-analysed 6,644 correlations from 133 independent samples totalling 69,125 participants and found risk attitudes are their own set of traits. Risk propensity predicted risky outcomes over and above the five-factor model, and predicted adaptive risk-taking better than maladaptive risk-taking. Knowing someone is extraverted and open tells you surprisingly little about how they will behave with the downside on the table. That has to be assessed separately.
Every sport has its version of the downside decision. Going for the green in two with water short. Attacking a pin tucked behind a bunker when par wins the hole. Going for the Hail Mary play. A coach who has read an athlete's Big Five profile and concluded they know how that athlete will behave at those moments has overreached, and the same applies to an executive team inferring risk appetite from a leadership assessment. Risk propensity behaves as a distinct disposition with its own predictive power, and if it matters to your outcomes it needs measuring in its own right.
What you do with others
Agreeableness is the trait that shapes how you operate around other people, and Wilmot and Ones found eight key themes, and among relational investment, teamworking and social integration sits one that complicates the picture: lower results emphasis. Agreeable people invest in the relationship and in the collective, and they do so at some cost to their own results orientation. The trait that makes someone good to work with is partly the same trait that makes them less inclined to push for the win. This can make sense, as calling others out for lower performance can risk harmonious relationships, disrupting what feels like a good relationship.
The conflict evidence sharpens this. Hossein Dabiriyan Tehrani and Sara Yamini meta-analysed 20 studies covering 5,337 participants on personality and conflict-handling style. Agreeableness, extraversion, openness and conscientiousness all related positively to the integrating style, the collaborative problem-solving approach that produces the best joint outcomes. Neuroticism related negatively to integrating. Both neuroticism and agreeableness related positively to avoiding. Extraversion predicted dominating, and agreeableness predicted it negatively. This means that when dealing with conflict, we have to be mindful of not just agreeableness as a dominant factor, but how it interplays with a host of other important traits.
Agreeableness comes out on both sides of that ledger. Agreeable people are more likely to collaborate and more likely to avoid, which are opposite behaviours that share a motive. Both keep the interaction pleasant. What agreeableness does not supply is the willingness to have the necessary unpleasant conversation, and neuroticism pushes in the same avoidant direction for a different reason. If you score high on either, the conflicts you are not having are more predictable than the ones you are.
In a squad, this has a specific shape. The agreeable athlete does not tell the coach the programme is breaking them down, does not challenge a tactical call they can see is wrong, and does not raise the teammate whose standards are slipping. The agreeable manager does not deliver the performance conversation until it has become a termination. In both settings, the trait is read as good character, and the cost is invisible, because avoided conflict leaves no record. The only way it surfaces is when someone goes looking for the conversations that should have happened and did not.
Extraversion earns a mention here for what it does to visibility rather than to output. Wilmot, Connie Wanberg, John Kammeyer-Mueller and Ones reviewed 97 meta-analyses covering 165 work-relevant variables and found extraversion in the desirable direction for 90 per cent of them, a small but persistent advantage spanning motivation, emotion, interpersonal functioning and performance. A clear pattern emerges about how groups select the people who speak first. Captaincy and informal squad leadership are handed out on the same basis. The loudest voice in the changing room and the most articulate presence in the boardroom are being selected for a trait with a small persistent advantage, which is not the same as being selected for the best judgement available in the group.
What happens after it goes wrong
Resilience is the most misunderstood construct in this whole area, largely because it is discussed as though it were a single capacity you either have or lack. Atsushi Oshio, Kanako Taku, Mari Hirano and Gul Saeed meta-analysed 30 studies with 15,609 participants and found resilience related to every one of the Big Five: neuroticism at -.46, extraversion at .42, conscientiousness at .42, openness at .34, and agreeableness at .31. The neuroticism, extraversion and conscientiousness effects sit between the medium and large benchmarks; openness and agreeableness sit around medium.
Five moderate-to-large correlations with five different traits is not what a unitary capacity looks like. It is what a composite looks like, and the composition is informative. Emotional stability keeps the threat response from dominating the interpretation of the setback. Extraversion supplies positive affect and pulls the person toward other people, which is where practical and emotional support comes from. Conscientiousness supplies the behavioural follow-through in the period after the setback when motivation has gone and only structure is left. Openness allows the reframe. Agreeableness maintains the relationships that will carry the recovery. Someone can be highly resilient through any of several routes, and knowing which route is yours tells you which one to shore up when it fails.
Watch this play out through a long injury rehabilitation or a restructure that removes someone's team, and the routes separate visibly. One person recovers through people, talking constantly, staying in the building, refusing to withdraw. Another recovers through process, arriving for the protocol every morning regardless of mood, letting the structure carry them until motivation returns. A third recovers through reinterpretation, finding a version of the story in which the setback is useful. These look like different amounts of resilience from the outside. They are different mechanisms, and each fails under different conditions. The process-driven recoveree is in trouble when the protocol is uncertain. The people-driven recoveree is in trouble when isolated from the group, which is exactly what tends to happen with long-term injury.
The cost side is measured in burnout. Janina Roloff, Josefine Kirstges, Simon Grund and Uta Klusmann meta-analysed 18 primary studies with 19 samples totalling 4,724 participants and found neuroticism positively related to all three burnout dimensions, with medium effects for emotional exhaustion and depersonalisation and a small effect for reduced personal accomplishment. Every other trait related negatively, in the small-to-medium range. Neuroticism functions as a higher metabolic cost per unit of pressure, which is a design constraint rather than a character defect. Someone carrying that cost needs recovery built into the schedule rather than hoped for.
Perfectionism is where this gets practical for high performers in both arenas, and Andrew Hill and Thomas Curran separated the two halves of it across 43 studies, 9,838 participants and 663 effect sizes, testing explicitly whether the pattern differed by domain across work, sport and education. Perfectionistic strivings, the pursuit of exceptionally high personal standards, showed small negative or non-significant relationships with burnout. Perfectionistic concerns, the fear of falling short and the sense that others are judging, showed medium-to-large positive relationships with burnout. Once the overlap between the two was controlled, pure strivings looked more protective still. The athlete chasing a standard is in a different position from the athlete afraid of missing one, even where both are described as perfectionists and both train the same hours. The distinction is worth making carefully, because coaching and management cultures routinely reward the visible output of perfectionism without asking which engine is producing it.
Sport and business differ in explaining performance. For sports, Ji-Hye Yang and colleagues found that in a population that has already been filtered hard for talent and work ethic, personality explains a small slice of who wins (mostly conscientiousness and extraversion). It is not a talent identification tool in sport, and anyone selling it as one is going beyond the data. Coaches can still find it useful for understanding what happens between sessions, how life and sport interact, as well as surfacing tensions between players, or designing more tailored training routines that resonate with their players. While in business, the research clearly points towards personality as being more predictive in more ambiguous work than well-defined work. Neither are a verdict on performance, but sightlines on how to stay aware and work within one’s strengths.
What you can change, and how
Traits are stable, which is what makes them worth measuring, and stable is not the same as fixed. Brent Roberts and colleagues identified 207 studies tracking personality trait measures during interventions and found changes over roughly 24 weeks, with small-to-moderate effects that replicated across experimental and non-experimental designs, held for non-clinical interventions, and persisted at follow-up beyond the end of the intervention itself.
Mirjam Stieger and colleagues took the next step with a randomised controlled trial. Their three-month smartphone-based intervention with 1,523 participants produced greater self-reported trait change than a waitlist control, and represents the strongest evidence available that ordinary personality traits can be shifted deliberately in a non-clinical population. The direction of travel is clear even if the magnitude is modest: a few tenths of a standard deviation over months of sustained work, in the trait you specifically targeted. Nobody rebuilds themselves overnight, but subtle shifts in useful directions are possible overtime. This gives hope to coaches working with athletes or clients over long time periods, as they can build in routines, habits, and mindsets that create more personality-environment fit, increasing desired behaviours.
The traffic also runs the other way, which matters for anyone building a development pathway. Allen, Greenlees and Jones argue that sustained participation in organised sport contributes to personality development rather than merely selecting for it, and the same logic applies to a decade in a demanding professional role. Years of turning up to a structure that demands preparation, accountability and composure under observation exert pressure on the traits themselves. Environments shape dispositions on a timescale of years, which is a slower and more reliable lever than any one-off workshop.
The key message is clear: personality can shift with repeated, frequent, and durable exposure to behavioural demands and expectations. Don’t expect overnight results. And participants must be ready, willing, and able to meet those demands.
Knowing your own settings
Which raises the question worth sitting with. When did you last take a properly validated personality assessment, and did anyone qualified walk you through what it meant?
Most people's answer involves a four-letter code from a workshop years ago, and that is a problem. Randy Stein and Alexander Swan examined the theory underneath the Myers-Briggs Type Indicator against the criteria a theory has to meet to be taken seriously and concluded that it lacks agreement with known facts and data, lacks testability, and contains internal contradictions. The core issue is structural. Sorting continuous traits into binary types discards most of the information and manufactures a false line between people who differ by a point. If your instrument tells you which of sixteen boxes you occupy, it is not measuring what you think it is measuring.
Use something built on the five-factor or six-factor structure. The NEO-PI-3, the BFI-2, the HEXACO-PI-R and the IPIP-NEO all measure continuous traits with facet-level detail and decades of validation behind them, and the facet level is where the value sits. Two people with identical conscientiousness scores can arrive there by completely different routes, one through orderliness and one through achievement striving, and those two people need entirely different advice. The orderly one needs a system that tolerates disruption. The achievement-striving one needs a target that survives a bad week. A number on a domain scale will not surface that. A trained interpreter will.
Get debriefed by a registered psychologist or a practitioner formally qualified in the instrument. The report is not the intervention. The conversation about what your profile means for the specific environment you operate in is the intervention, and the Sackett findings are the reason to insist on this.
Even if good instruments predict performance modestly, the point of testing was never prediction. The point is self-knowledge precise enough to let you design around yourself: design habits, strategies, and routines that leverage other strengths in your personality. Deliberately reframe “hard” behaviours into language which makes sense in another stand-out trait you possess. A great coach can help you explore this maze, and come out a higher performer than before.
